1. Participation & Reach KPIs

  • “On average, we achieve a participation rate of at least X% across all teams.”

  • “At least 80% of teams have a participation rate above 60%.”

  • “At least Y employees take part in each survey.”

(Make sure the process around motivation is considered – otherwise the KPI easily becomes just a number without impact.)

2. Action & Development KPIs

  • “Each team derives at least one concrete action from feedback per quarter.”

  • “In 100% of surveys, results are discussed within the team.”

  • “All managers document at least one implemented measure per half-year.”

  • “Teams that score in the red area (<21) develop an action within 4 weeks.”

3. Feedback Culture & Impact KPIs

  • “At least 70% of employees state that feedback is regularly discussed in their team.”

  • “In the annual survey, X% of employees agree with the statement: ‘I can see that my feedback makes a difference.’”

  • “The share of teams actively using results in the dashboard (e.g. comments, actions) is at least Y%.”

Our recommendation: Suggest a combination of 1–2 KPIs per area. This way, you cover both a hard metric (participation rate) and qualitative indicators for development (actions & feedback culture). 😎
